Reading Shelf Gaps Before They Cost Share

Shelves in a supermarket with product gaps

When a brand manager sees a blank row on a planogram photo, the first instinct is to call supply. In Thai modern trade, that instinct is often wrong. A large share of visible gaps comes from incomplete resets, delayed merchandiser routes, or POS kits that never left the stockroom.

Execution tracking starts by tagging each gap with a cause code: stockout, wrong planogram, delayed visit, or competitor takeover. Cause codes turn a single photo into an action for sales, logistics, or the agency—not a generic escalation.

Teams that review cause codes weekly cut wasted refill requests and focus field hours on doors that actually need a reset. The shelf looks fuller because the right people move, not because more boxes were ordered.
